D2C Website Conversion Checklist: What to Fix Before You Spend More on Ads

More ad spend sends more people to the same store. If the store leaks, you pay to fill a leaking bucket. Here is what to check, in the order we check it.

Step one: make sure the low conversion rate is real

Before you redesign anything, check the numbers. A store can look like it does not convert when the real problem is a pixel that misses purchases. Compare the orders in your store admin with purchases in Meta Ads Manager and Google Ads for the same seven days. If the gap is large, fix tracking first. Our guides on purchases not matching store orders and Meta CAPI setup walk through it.

Next, split conversion rate by traffic source. Paid social, Google Shopping, organic and returning visitors all convert differently. A blended number hides which one is the problem. If only Meta traffic converts badly, the issue may be the ad or the audience, not the website. In that case, start with our clicks but no sales checklist.

Find the stage where people drop off

Most store platforms show a conversion funnel in their analytics: sessions, added to cart, reached checkout, completed checkout. GA4 gives the same steps through the view_item, add_to_cart, begin_checkout and purchase events. Find the stage with the biggest drop and work on that stage only. Fixing the checkout does nothing if nobody adds to cart.

Landing page checklist: match the ad

On Meta, people click because of one specific ad. If the ad shows a blue kurta and the link opens your homepage, most of them leave. The page has to carry on from where the ad left off.

  • Link product ads to the product page, not the homepage or a full collection.
  • Keep the offer in the ad and the offer on the page the same, word for word if possible.
  • Open on the product the ad showed, with the colour or variant from the ad already selected.
  • Turn off welcome popups for paid traffic, or delay them. A popup in the first second on a phone hides the product people came to see.
  • Check the page inside the Instagram and Facebook in-app browser, not just Chrome. That is where most Meta clicks land.

Product page checklist

This is where most Indian D2C stores lose the sale. A buyer on a phone has to answer three questions fast: what is it, is it worth this price, and when will it reach me.

  • Price clarity: MRP and selling price shown clearly, inclusive of taxes. No hidden extras appear later.
  • Delivery date: a pincode checker near the add-to-cart button that shows an expected delivery date and whether COD is available.
  • Real photos and a short video: the product in hand, on a person, or in use. Vertical video shot for phones works better here than a wide brand film.
  • Reviews with photos, placed near the price, not buried at the bottom.
  • Fit and usage help: size chart in cm and inches for apparel, ingredient and usage details for beauty and wellness, dimensions for home products.
  • Return and exchange policy in one plain line next to the button, linked to the full policy.
  • Sticky add-to-cart bar on mobile, so the button stays on screen while people scroll.
  • WhatsApp chat button for questions. Many Indian buyers want to ask one thing before paying.

Mobile speed checklist

Test on a mid-range Android phone on mobile data, not on office Wi-Fi with a laptop. Run the product page through Google PageSpeed Insights and look at Largest Contentful Paint (how fast the main image shows) and Interaction to Next Paint (how fast the page responds to a tap).

  • Remove store apps and plugins you no longer use. Each one can add scripts that slow every page.
  • Compress images and serve them at phone size. A huge hero image is the most common culprit.
  • Do not autoplay heavy videos above the fold. Use a light thumbnail that plays on tap.
  • Keep one tracking setup per platform. Duplicate pixels slow pages and double-count events.
  • Check the theme after every app install. Popups, review widgets and chat tools can clash and freeze the add-to-cart button.

Checkout and payment checklist for India

Indian checkout has its own rules. Buyers expect UPI, many still want cash on delivery, and address quality decides whether the parcel arrives. Place a real test order every week from a phone: one UPI, one COD.

  • UPI first: make UPI the most visible option, and check that the payment app opens properly from both the mobile browser and the in-app browser.
  • Watch payment failures: your gateway dashboard shows failed and dropped payments. When failures rise you lose orders without noticing, because most people do not retry.
  • Offer COD, with guardrails: OTP confirmation, partial advance or a COD charge shown upfront. Our guide on high COD return rates covers the trade-offs.
  • Phone number login: let buyers check out with a phone number and OTP. Forcing people to create an email account loses buyers.
  • Short address form: pincode autofill for city and state, and a landmark field. Fewer fields, fewer drop-offs, fewer failed deliveries.
  • No surprise costs: show shipping, COD charges and the free shipping threshold before checkout, not at the last step.
  • Abandoned checkout follow-up: a WhatsApp reminder works well in India. See our WhatsApp cart recovery guide.

Trust signals, and what the rules say

First-time buyers from an ad have never heard of you. They look for proof that you are real: a working phone number, a business address, clear return terms and reviews from real customers.

Be careful with pressure tactics. India's Guidelines for Prevention and Regulation of Dark Patterns, issued by the Central Consumer Protection Authority in 2023, cover practices like false urgency, drip pricing (costs revealed only at checkout), basket sneaking (items added to the cart without consent) and confirm shaming. Fake countdown timers and made-up "only 2 left" messages fall under these rules. They can bring legal trouble and they damage trust with repeat buyers. Real stock levels and real sale end dates are fine.

In what order to fix, and how to measure it

Fix in funnel order, starting from the stage with the biggest drop. Change one thing at a time, and run each change for at least one to two weeks so both weekday and weekend traffic count. Compare the same traffic source before and after, and keep ad spend steady while you test. If you raise budget and change the page at the same time, you will not know which one moved the number.

Once add-to-cart and checkout completion improve, every rupee of ad spend works harder. That is the right time to scale, using the steps in our guide on why ROAS drops when scaling.

Questions

Should I fix my website or my ads first?

Check tracking first, then look at the funnel. If people click and land but do not add to cart, fix the website. If click-through rate is low or the wrong people arrive, fix the ads.

Does offering COD hurt or help conversion in India?

COD usually brings in buyers who would not pay upfront, especially outside the metros, but it raises returns to origin. Keep COD and add guardrails like OTP confirmation or a partial advance, rather than removing it.

How do I check my store speed properly?

Open your product page on a mid-range Android phone on mobile data, then run it through Google PageSpeed Insights. Focus on the product pages your ads link to, not only the homepage.

Are countdown timers allowed on Indian ecommerce sites?

A timer for a real sale that actually ends is fine. A fake timer that resets, or false low-stock messages, count as false urgency under the CCPA's 2023 dark patterns guidelines.

Do I need a one-tap checkout app?

Not always. First make sure your store platform's built-in checkout has phone login, UPI, COD and pincode autofill working well. Add a specialised checkout only if checkout completion is still your biggest drop after that.
