Meta Ads Agency for Ecommerce Brands in India: What to Expect
What a good Meta ads agency does in the first 90 days, what you should own, what to see every day and the signs that it is going wrong.
What a Meta ads agency actually does for an ecommerce brand
Most agency pages list the same services: strategy, targeting, creative, management, reporting. That tells a founder nothing. What matters is where the agency spends its hours, because Meta has changed what the job is.
On Meta today the system does most of the targeting. Advantage+ sales campaigns and broad audiences find buyers by reading the ad itself. So the agency's real work has moved to three things: feeding the account good creative, keeping the tracking clean so Meta learns from real purchases, and deciding where money goes based on profit, not just on the ROAS Meta reports.
- Creative: planning, scripting and producing new ads every week, then reading which hooks and angles work.
- Tracking: pixel and Conversions API set up properly, so purchases are counted once and counted right.
- Account structure: a small number of campaigns with enough budget each to learn, not dozens of tiny ad sets.
- Budget calls: when to scale, when to hold, and when to stop a campaign that looks fine in Ads Manager but loses money.
The first 90 days, step by step
A new agency should not promise results in week one. The first month is setup and learning. Here is the order a sensible agency follows.
| Period | What should happen | What you should see |
|---|---|---|
| Week 1 | Access, audit of past campaigns, tracking check, margin and product review | A written audit: what worked before, what was broken, which products to push |
| Weeks 2 to 4 | First creative batch live, simple campaign structure, tracking fixed | Daily numbers, first read on hooks and products |
| Month 2 | Second and third creative batches built on what won, losers switched off | Cost per purchase settling, clear winning ads named |
| Month 3 | Scaling the winners, testing new angles and offers, planning for the next sale season | A view of what spend the account can take at an acceptable cost per purchase |
What you should own from day one
The ad account, the pixel and the page belong to your brand, not the agency. If the relationship ends, you should keep every bit of history, audience and data.
- Business portfolio in your name. The agency gets partner access, not ownership.
- Ad account in your name, billed to your card or your prepaid funds. Spend should never pass through the agency's account. Add your GSTIN in Meta's billing settings so the invoices work for your books.
- Pixel and dataset in your business portfolio, connected to your online store through its Meta integration, with Conversions API switched on.
- Domain verified and the catalogue in your account, so product ads keep working whoever runs them.
- Every creative file shared with you, raw footage included, not only the final ads.
Creative is most of the job
Because the ad decides who sees it, the agency that ships good new ads every week will usually beat the one that tweaks settings all day. Ask how many new ads they plan per month, who scripts them, who shoots them and how fast a winning idea becomes five new versions.
Expect a mix. UGC-style performance ads videos carry prospecting and most of the testing. Lifestyle ads videos lift perceived value and feed retargeting. Our guide on UGC ads vs studio ads explains when each one wins.
If the agency expects you to supply all the creative, they are a media buying team, not a full Meta partner. That can work, but then the speed of your account depends on your own shoots.
Reporting: what to see and how often
A monthly PDF is too slow for a brand spending every day. You should see the core numbers daily, in a place you already check, with a short note on what changed and why.
- Ask for a weekly view of blended numbers: total store revenue against total ad spend across all channels. Meta's own figures can overcount, so the blended view keeps everyone honest.
| Metric | What it tells you |
|---|---|
| Spend | Whether budget is going out as planned |
| Revenue | Sales Meta attributes to the ads. Check it against your store's own orders |
| ROAS | Revenue per rupee of spend. Useful, but not profit |
| Cost per purchase | The number to hold against your margin per order |
| CTR | Whether the ads stop the scroll. Falling CTR means tired creative |
| CPC | What attention costs. Rises in sale seasons |
| Purchases | Order count, which matters more than revenue for repeat buyers |
India-specific things a good agency plans for
- Cash on delivery and RTO. Meta counts a COD order as a purchase the moment it is placed. If many come back undelivered, ROAS in Ads Manager looks better than reality. A good agency tracks delivered orders, not just placed ones, and pushes prepaid with clear offers.
- Sale seasons. Costs rise around Diwali, the big marketplace sale days and wedding season as every brand bids at once. The agency should build creative and budgets weeks ahead, not on the day.
- Language and region. Hindi, Hinglish and regional-language ads often read more naturally to buyers outside the metros. Ask whether the agency can script and shoot them.
- Pin code and delivery limits. There is no point paying for clicks from areas you cannot ship to, or where RTO is high for your category.
- Margin, not ROAS. A low-priced product needs a very different cost per purchase from a premium one. The agency should know your margin per order before setting targets.
How Meta ads agencies charge
Fee models in India fall into three types. None is wrong, but each pushes the agency in a different direction, so know which one you are signing.
| Model | How it works | Watch for |
|---|---|---|
| Fixed monthly fee | Same fee whatever you spend | Check what is included: creative, shoots, tracking work |
| Share of ad spend | Fee rises as spend rises | The agency gains from spending more, even when returns fall |
| Performance-linked | Part of the fee tied to revenue or orders | Agree first on whose numbers count: Meta's or your store's |
Red flags in the first few months
- They want the ad account in their name, or ask you to pay ad spend to them.
- They promise a specific ROAS before seeing your margins, tracking or past data.
- Reports show only Meta's numbers and never your store's own orders.
- The same few ads run for months while CTR drops and frequency climbs.
- Dozens of small ad sets with tiny budgets, none of which ever exit learning.
- No one can tell you, in plain words, why last week's cost per purchase went up.

Questions
How long before a Meta ads agency shows results for an ecommerce brand?+
Expect the first month to go on setup, tracking and creative testing. A fair read on whether the agency is working usually comes by the end of the third month, once a few creative rounds have run.
Should the agency or my brand own the Meta ad account?+
Your brand. The business portfolio, ad account, pixel and catalogue should be in your name, with the agency added as a partner, so you keep all data if you part ways.
Does a Meta ads agency make the ad creatives too?+
Some do and some only buy media. Ask directly who scripts, shoots and edits the ads, and how many new ones you get each month, because creative now decides most of the result on Meta.
Is Meta's ROAS the right number to judge an agency on?+
It is a starting point, not the answer. Check it against your store's revenue, delivered orders after RTO and your margin per order, because Meta can count the same sale twice or count COD orders that never arrive.
Do I need Google Ads as well as Meta ads?+
Most Indian D2C brands start on Meta to create demand and add Google Search and Shopping to catch people already searching. Our guide on [Meta ads vs Google Ads](/insights/meta-ads-vs-google-ads-d2c-india) covers the split.
