Performance Max for D2C Brands in India: When It Works and When It Doesn't

Performance Max hands Google your budget, creative and placements. Here is when that pays off for a D2C brand, when it backfires, and what to set up before you switch it on.

The short answer

Use Performance Max (PMax) if you sell products through a clean online store catalogue, your purchase tracking is reliable, and you already get steady orders every week. Do not lead with it if your tracking is shaky, your feed is messy, or most of your Google sales today come from people searching your brand name.

PMax is one campaign that runs your ads across Search, Shopping, YouTube, Display, Discover, Gmail and Maps. You give it a budget, a goal, a product feed and creative assets. Google decides who sees what, where, and at what bid. That is the trade: less control in exchange for more reach and faster learning. Whether the trade is good depends almost entirely on what you feed it.

When Performance Max works for a D2C brand

  • Your catalogue is the product. Fashion, jewellery, home, beauty and other brands with many SKUs do well because PMax leans on Shopping placements, and Shopping runs on your feed.
  • Purchase tracking is solid. Google learns from the conversions you send it. If purchases are counted once, with the right order value, PMax has a clear target.
  • You already have order volume. Steady weekly purchases give the system enough signal. A brand getting a handful of orders a month gives it very little to learn from.
  • You have real creative. PMax needs images, short vertical videos and headlines. Strong product videos give it good YouTube and Discover inventory instead of auto-made slideshows.
  • There is search demand for your category. If people already search for what you sell (cotton kurta sets, lab-grown diamond earrings, cast iron tawa), PMax can find those buyers through Shopping.

When Performance Max does not work

  • Your Google sales are mostly branded searches. PMax happily bids on your own brand name because those clicks convert cheaply. The report looks great, but you are paying for orders you would have got anyway.
  • Tracking counts the wrong thing. Duplicate purchase events, add to cart set as a primary goal, or COD orders counted at full value even when they get returned. PMax will chase whatever you tell it is a win.
  • The feed is weak. Missing GTINs, vague titles, wrong prices, disapproved products. PMax then pushes spend into Display and YouTube, where intent is lower.
  • A brand new product nobody searches for. If there is no demand to capture, PMax has little to work with. Demand has to be created first, usually on Meta with video.
  • You need tight control. One hero product, one city, strict margins on specific SKUs. Standard Shopping or Search gives you that control. PMax mostly does not.

Set this up before you switch PMax on

Most bad PMax results we see come from setup, not from PMax itself. Check these first.

  • Clean purchase tracking. One purchase conversion as the primary goal, with order value passed through. Turn on enhanced conversions. If you are also fixing the Meta side, see our Meta CAPI tracking setup guide.
  • Account for COD and returns. In India a COD order is not a sale until it is delivered. Upload conversion adjustments (retractions or restated values) for cancelled and returned orders, so PMax stops chasing pin codes and products that never pay.
  • A feed that sells. Titles that say what a buyer would search (fabric, colour, size, use), correct prices and stock, proper product types, and custom labels for margin or bestsellers so you can split asset groups.
  • Brand exclusions. Add your brand name as a brand exclusion in PMax and run a separate, small branded Search campaign. This keeps PMax honest about the new demand it is creating.
  • Real videos. Upload vertical and horizontal product videos. If you do not, Google may build its own from your images, and they rarely sell. Our performance ads videos are built for exactly this kind of placement.
  • Negative keywords. Google now allows negative keywords in PMax campaigns. Use them to block terms like free, second hand, wholesale or job searches that never buy.
  • Asset groups by intent. Split by category or margin, not one group for the whole store. Bestsellers, new arrivals and low-margin SKUs should not share a budget.

How to read PMax results honestly

PMax reports often look better than the business feels. That is usually because it is getting credit for orders that would have happened anyway: brand searches, returning customers, and people Meta already convinced. Check these before you scale.

  • Channel performance report. See how spend splits across Shopping, Search, YouTube and Display. For an ecommerce brand, most spend should sit in Shopping. If Display is taking a large share, fix the feed before touching bids.
  • Search terms insights. Look at how much spend goes to your brand name versus category terms. If brand terms dominate, add exclusions.
  • New vs returning customers. Use the new customer acquisition goal, or at least report on it. Upload your customer list so PMax can tell old buyers from new ones.
  • Your store's own numbers, not just Google's. If PMax revenue climbs but total store revenue does not, PMax is taking credit, not adding sales.
  • Change one thing at a time. PMax relearns after big budget or target changes. Move budgets in steady steps and give each change a couple of weeks before judging it. The same logic applies on Meta, covered in why ROAS drops when scaling ad spend.

A sensible Google setup by brand stage

  • Early stage, few orders a month: branded Search plus Standard Shopping on your bestsellers. Build demand on Meta with video. Hold off on PMax until purchases are steady.
  • Steady orders, growing catalogue: add one PMax campaign with brand exclusions, split into two or three asset groups by category. Keep a small Standard Shopping campaign alongside it to compare.
  • Scaling across categories: several PMax campaigns split by margin or category, a branded Search campaign, exact match Search on proven category terms, and regular conversion adjustment uploads for returns.

Where PMax fits next to Meta

For most Indian D2C brands, Meta creates the demand and Google captures it. Someone sees a reel, remembers the product, and later searches for it. PMax is good at picking up that search, which is also why it can look like it is doing more than it is.

So judge PMax and Meta together, against total store revenue, not each in its own dashboard. If you are still deciding how to split budget between the two, read Meta Ads vs Google Ads for D2C brands in India.

Questions

Should I use Performance Max for my D2C brand?

Yes, if you have a clean product feed, reliable purchase tracking and steady weekly orders. If your tracking is broken or most sales come from branded searches, fix those first and start with Standard Shopping and branded Search.

Is Performance Max better than Standard Shopping?

PMax reaches more placements and learns faster, while Standard Shopping gives you control by product. Many D2C brands run both: PMax for scale and a small Shopping campaign for control and comparison.

Why is my Performance Max ROAS high but sales are flat?

PMax is likely taking credit for brand searches and returning customers. Add your brand as a brand exclusion, run a separate branded Search campaign, and compare against total store revenue.

Does Performance Max work with COD orders in India?

It works, but only if you tell Google which orders actually paid. Upload conversion adjustments for cancelled and returned COD orders, otherwise PMax will keep chasing orders that never get delivered.

Can I add negative keywords to Performance Max?

Yes. Google now supports negative keywords in PMax campaigns, along with brand exclusions. Use them to block irrelevant terms and keep spend on buyers.

Do I need videos for Performance Max?

You should upload them. Without your own videos, Google may build basic ones from your images, which rarely perform well on YouTube and Discover.
