How Many Acquisition Channels Does a D2C Brand in India Actually Need?
Fewer than most founders think, added in the right order. Count channels by the job they do, not by how many logos sit in your ad dashboards.
The short answer
One channel to start, two once Meta is stable, and three or four at scale. Most brands that stall do not have too few channels. They have Meta doing every job on its own, or they have six channels, each with too little budget and too few ads to learn anything.
The better question is not how many platforms you are on. It is how many jobs your marketing does. A D2C brand in India needs four jobs covered over time: creating demand, capturing demand, selling where people already shop, and bringing buyers back. One platform can cover a job well. No platform covers all four.
Channels sorted by the job they do
Read the table this way: two channels doing the same job is one job covered twice. Meta plus YouTube is still mostly demand creation. Meta plus Google Search covers two jobs, which is why it is usually the right second step.
| Job | Channels that do it | What it does for you |
|---|---|---|
| Create demand | Meta Ads (Reels, stories, feed), YouTube Shorts and in-stream | Shows the product to people who were not looking for it |
| Capture demand | Google Search, Google Shopping, SEO | Catches people already searching for your brand or category |
| Sell where they shop | Amazon, Flipkart, quick commerce apps | Converts buyers who will not order from a new website |
| Bring them back | WhatsApp, email, SMS | Turns first orders into repeat orders without paying for the click again |
Why Meta-only works early, and then stops
In the first stage, Meta alone is the right call. It can find buyers for a product nobody is searching for yet, and it lets you test offers, price points and angles quickly. Splitting a small budget across platforms at this stage just slows the learning on each one.
The problem comes later. As spend rises, Meta has to reach people further from your best buyers, so cost per purchase climbs. We explain the mechanics in why ROAS drops when scaling ad spend. At the same time, the demand Meta creates starts leaking: people see your ad, then search your brand name on Google or look for you on Amazon. If you are not there, a reseller, a competitor or nobody catches that buyer.
Signs Meta-only has become your ceiling
If two or more of these are true, the next rupee should usually go to a new job, not to more Meta budget.
- Cost per purchase rises every time you raise budget, even with fresh creative going live each week.
- People search your brand name on Google and competitors' ads show above you, or your site does not show at all.
- Customers message you asking if you are on Amazon or Flipkart.
- Most of your revenue comes from first orders, and repeat buyers are an afterthought.
- One ad account restriction or policy flag would stop almost all your sales overnight.
- Your ad fatigue cycle is getting shorter, and the creative team cannot keep up.
The order to add channels
Add channels in the order that catches demand you are already paying to create. That way each new channel starts with buyers who know you.
- 1. Google brand search and Shopping. Protect your brand name and list your catalogue on Shopping. This catches the people Meta already warmed up. See Search ads vs Shopping ads for how to split them.
- 2. Retention on WhatsApp and email. Abandoned cart flows, order updates and reorder reminders. These buyers cost nothing to reach again. Start with WhatsApp abandoned cart recovery.
- 3. A marketplace. Many Indian buyers trust Amazon or Flipkart over a new website, especially for COD and returns. Listing there catches them, but watch margins and pricing parity with your own site. More on our marketplace management page.
- 4. A second demand creation channel. YouTube or creator-led content, once Meta and Google are stable. Read should D2C brands run YouTube ads before you commit.
- 5. SEO. Slow to start, but it compounds and does not stop when you pause spend. Category and buying-guide pages capture searches that ads would charge you for.
What a sensible channel mix looks like by stage
Stage is about stability, not age. A brand can be two years old and still be finding fit, and should stay focused on Meta until it has.
| Stage | Channels | Main focus |
|---|---|---|
| Finding product-market fit | Meta only | Find one product, one offer and a few ads that sell |
| First stable months | Meta plus Google brand search and Shopping | Stop leaking the demand Meta creates |
| Scaling | Meta, Google, WhatsApp and email retention | Lower blended cost per purchase through repeat orders |
| Established | Above plus a marketplace, YouTube and SEO | Reduce dependence on any one platform |
Mistakes that make more channels worse
- Spreading budget too thin. A Google campaign with too little spend never leaves learning, and you conclude Google does not work for you.
- Adding channels without creative. YouTube and Meta both need a steady supply of new ads videos. A channel without fresh creative is a channel that stalls.
- Judging each channel by its own dashboard. Meta and Google will both claim the same order. Add up platform-reported purchases and you will often get more orders than your store received. Check why Meta purchases do not match store orders.
- Using a marketplace to rescue a weak product. If the product does not sell on Meta, it rarely sells better on Amazon.
- Treating retention as a channel you set up once. WhatsApp and email flows need new messages and offers, just like ads.
How to tell if a new channel is working
Do not trust the new channel's own ROAS alone. Watch the whole business instead.
Track blended numbers: total revenue divided by total ad spend, and total new customers divided by total ad spend, from your store, not from the ad platforms. If you add Google and blended cost per new customer holds steady or falls while orders rise, Google is adding real buyers. If platform numbers rise but store orders stay flat, it is mostly claiming sales Meta already made.
Give each new channel a fixed test window and a fixed budget agreed in advance. Then judge on contribution margin, not just ROAS. Our guide on contribution margin vs ROAS shows why that difference matters more as you add channels.

Questions
Is it risky to run a D2C brand on Meta Ads alone?+
Early on, no; it is usually the fastest way to find what sells. Once Meta drives most of your revenue at scale, one account restriction or a rise in costs hits the whole business, so add Google and retention next.
Should I start Google Ads and Meta Ads at the same time?+
Usually not. Start with Meta to create demand, then add Google brand search and Shopping once people start searching for your name. A new brand often has too little search demand for Google to be worth much on day one.
Is WhatsApp an acquisition channel?+
Mostly no. Click-to-WhatsApp ads can bring in new buyers, but WhatsApp's main job for a D2C brand is recovering carts and getting repeat orders from people you already have.
Should every D2C brand sell on Amazon or Flipkart?+
Not every brand, but most categories in India lose buyers who will only order from a marketplace. List once your own site is stable, and keep pricing consistent so you do not undercut it.
How do I know when to add another channel?+
When raising Meta budget keeps raising cost per purchase despite fresh creative, or when you see buyers searching for you on Google or marketplaces and not finding you. That is demand you are paying for and losing.
