Should Your D2C Brand Run YouTube Ads in India?

YouTube can find buyers Meta misses, but only at the right stage and with the right videos. Here is how to decide, what to run first and how to judge it honestly.

The short answer

Yes, but usually not first, and not as a copy of your Meta plan. YouTube works for a D2C brand in India once three things are true. Meta and Google Search are already running profitably. The product gets easier to buy once someone sees it demonstrated or explained. And you can make videos built for YouTube instead of resizing your reels.

If any of those is missing, the money usually does more on Meta. YouTube is also not one placement. Shorts behaves a lot like reels. In-stream ads play before or during videos people chose to watch. In-feed ads sit in YouTube search results and the home feed. Each one needs a different ad and brings a different kind of buyer.

When YouTube is worth it, and when to wait

If most of your answers sit in the right-hand column, fix those first. Our guide on why ROAS drops when you scale spend explains why adding a new channel too early often makes the drop worse.

Which YouTube campaign type to use in 2026

Google has upgraded Video Action campaigns into Demand Gen, so for a D2C brand chasing purchases, Demand Gen is where most YouTube spend goes now. By default it runs on Shorts, in-stream, in-feed, Discover, Gmail and Display. You can limit it to YouTube channels only, and we recommend that for a first test so you can see what YouTube itself is doing.

  • Demand Gen for purchases. Set a purchase goal, link your Merchant Center product feed so products show under the video, and start with lookalike segments built from your customer list.
  • Reach and video view campaigns for launches and festive pushes. Six-second non-skippable bumpers and skippable in-stream ads work well for awareness. Judge them by reach and growth in branded search, not by ROAS.
  • Performance Max is already on YouTube. If you run PMax, part of the budget already serves video. If you don't upload any, Google can build a video from your images and logo, and those rarely sell well. Our Performance Max guide covers when PMax fits.

YouTube ads are not reels with a different size

The biggest mistake is running the same Instagram reel everywhere. Shorts can take your reels winners as a starting point. In-stream and in-feed need their own edits.

  • In-stream: viewers can skip after five seconds. Show the product and the brand inside those five seconds, not at the end.
  • Sound: people on YouTube chose to watch something, so they usually have sound on. A voiceover that explains the product carries more weight here than on reels.
  • Length: a longer demo can hold attention in-stream because the viewer is already in watching mode. Answer the real questions: how it works, what it replaces, how to use it.
  • TV screens: a lot of YouTube in India is watched on smart TVs. Avoid tiny text and make the product and brand name readable from across a room.
  • Formats: make 9:16 for Shorts, plus 16:9 and square versions for in-stream and in-feed.
  • Language: Hindi and regional voiceovers help you reach buyers outside the metros, and you can target campaigns by language.
  • Shorts hooks: the same rules as reels apply. See video ad hooks that stop the scroll.

How to measure YouTube honestly

YouTube rarely gets the last click. Someone watches your demo on the TV in the evening, then searches your brand on their phone two days later. GA4 last-click reports will give that sale to search or direct traffic, so YouTube looks worse than it is.

Google Ads goes the other way and can make YouTube look better than it is. Besides click conversions, it counts engaged-view conversions: someone watched at least 10 seconds of the ad (or all of it, if the ad is shorter) and bought within the conversion window. Some of those people would have bought anyway.

So judge YouTube on blended numbers, not on one dashboard:

  • Total new-customer orders in your store's order data, counting delivered orders, not placed orders.
  • Branded search impressions and clicks in Google Ads and Search Console.
  • Direct and organic sessions on your website during the test.
  • Meta cost per purchase over the same weeks, so you can tell if YouTube is helping Meta or just taking credit.
  • For a cleaner read, run YouTube in some states and hold back similar ones, then compare total orders between the two groups.

A first YouTube test that tells you something

  • Fix tracking first: Google tag on every page of your store, a purchase conversion with order value, enhanced conversions on, and a clean Merchant Center feed with correct prices and stock.
  • One Demand Gen campaign, YouTube channels only, with a purchase goal and the product feed attached.
  • Audience: a lookalike segment from your buyers' list to start. Broaden only once you have conversions coming in.
  • Three to five videos with different hooks, in vertical and horizontal versions.
  • Leave it alone for four to six weeks. Daily edits reset learning, just as they do on Meta.
  • Set the budget from your Google cost per purchase so the campaign gets steady conversions every week. Too little spend teaches you nothing.
  • Decide at the end: scale it, make new creative, or pause and put the money back into Meta.

Mistakes we see most often

  • Starting YouTube to fix a Meta account that doesn't work yet.
  • Leaving Display switched on in Demand Gen and getting cheap, low-intent clicks from apps.
  • Running views campaigns and expecting sales.
  • Calling the test after a week on GA4 last-click numbers.
  • Letting auto-generated PMax videos be the first thing buyers see of your brand.
  • Judging on placed orders when COD returns eat into delivered ones.

Questions

Is YouTube cheaper than Meta for D2C brands in India?

Cost per view can look cheap, but that is not the number that matters. Compare cost per new delivered customer across all channels during a proper test, because the answer changes with category and creative.

Can I use my Instagram reels as YouTube ads?

For Shorts, yes. Your best reels are a good first set of Shorts ads. For in-stream and in-feed, make edits that show the product in the first five seconds and work in horizontal format with sound.

Should I use Demand Gen or Performance Max for YouTube?

Use Demand Gen if you want control over videos, audiences and channels, and a clear view of what YouTube is doing. Performance Max mixes YouTube with Search, Shopping and Display, so it is harder to see what video is actually adding.

How long should a YouTube ads test run?

Four to six weeks without daily edits. YouTube often works through later branded searches and direct visits, and those take time to show up.

Do YouTube ads work for COD-heavy brands?

They can, but cold viewers can return more COD orders. Track delivered orders and return rates by campaign before you scale.
