Context
Where the brand stood
An ethnic women's apparel label came to us in 2024. It was not struggling, but it was not growing either. Sales sat around ₹50 lakhs a month and ROAS looked fine on paper.
Women's apparel is hard to scale: trends shift overnight, buyers are demanding and competition is constant. We shared this story on our LinkedIn page in December 2025.
Problem
What was holding it back
Growth had come to a standstill. The brand was good enough to survive but not strong enough to scale.
When we dug in, the reasons were plain. Budgets were spread across products that did not sell. Money went out without a clear purpose. There was no funnel and no strategy for festivals or peak seasons. Creatives were tested as an afterthought, not as the thing that drives revenue.
What we did
What we changed
A testing system
We set up creative testing driven by how customers behaved, so every test fed revenue.
Backed the best sellers
We put spend behind the products that already sold instead of experimenting on the wrong ones.
Scaled with intention
We raised budgets on what the numbers showed, not on mood.
Retargeting that converts
We rebuilt retargeting so warm audiences did not slip away without buying.
Leaned less on offers
The brand cut its reliance on heavy offers. Even with a strong Buy 2 Get 1 offer switched off, it still made ₹30 lakhs.
The numbers
How to read these numbers
The chart shows the monthly figures we published. Before the changes, sales sat around ₹50 lakhs a month. In June the brand did ₹52 lakhs at 4.2 ROAS. By July it hit ₹75 lakhs at 4.5 ROAS.
ROAS held up as we scaled: 4.2 in June, 4.5 in July. The table also shows the ₹30 lakhs the brand made with its Buy 2 Get 1 offer switched off.
Result
Where it ended up
By July the brand was at ₹75 lakhs a month, a number that used to be the one it hoped for. It got there with fewer heavy offers and with ROAS rising, not falling.
For founders
What it means for a founder
You may need fewer discounts than you think. This brand switched off a Buy 2 Get 1 offer and still made ₹30 lakhs.
Put budget behind what already sells. Spend spread across products that do not sell was one of the things holding this brand flat.
Have a festival and peak season strategy before the season arrives. This brand had none when we started.
