Context

Where the brand stood

A women's fashion brand with a strong following: 42,000 Instagram followers, an 18% repeat customer rate and a loyal audience. Products ran from ₹999 to ₹2,999 across casual western, festive and fusion styles.

The founder had a marketing background and ran the ads herself with help from a part-time freelancer. The account had been live for 16 months and was set up well. It did ₹25L a month at a stable 3.1x ROAS.

Problem

What was holding it back

Stable was the problem. The account ran on autopilot and had stopped growing. One campaign had carried the revenue for 6 months. No new creative had gone in for 8 weeks, so the account ran on 4 ads. The winning campaign used a manual audience that had not been updated since it was built.

Any budget increase over 20% dropped ROAS, so the founder had stopped trying and believed the account had hit its ceiling. There were no win-back, loyalty or cross-sell campaigns, with 18,000 past customers getting no marketing at all.

What we did

What we changed

  1. Start with existing customers

Before touching cold acquisition, we built three campaigns for the customer base. Win-back to buyers from 60 to 180 days ago ran at 8.2x ROAS in week 1. Cross-sell to recent buyers ran at 4.4x. A VIP early-access offer to people who had bought 3 or more times ran at 6.1x.

  2. Keep the winner, build beside it

The old winning campaign kept running. Next to it we added an uncapped Advantage+ Shopping campaign across the full catalogue, and fresh 1%, 2% and 5% lookalikes from the last 6 months of purchasers.

  3. A campaign per collection

Each new collection launch got its own 2-week campaign with collection-specific creative and a 3-day urgency window from launch day.

  4. New creative every 2 weeks

At least 6 new creatives went in every 2 weeks, no exceptions: look book carousels, collection reels, single product videos and offer-led statics. Frequency on any one ad stayed below 3.0, so ROAS held as the budget grew.

The numbers

How to read these numbers

The chart is monthly revenue: ₹25L at the start, ₹37L in month 1, ₹55L in month 2 and ₹75.6L in month 3. The three existing-customer campaigns alone added ₹6L to month 1 with minimal spend.

Month 2 came from Advantage+ scaling and 2 new collection launches. In month 3 the account spent ₹15L at a 5.0x ROAS, with 5,400 orders, a ₹278 cost per purchase and an AOV of ₹1,400.

Result

Where it ended up

In 3 months monthly revenue went from ₹25L to ₹75.6L, and ROAS went from a stable 3.1x to 5.0x.

The ceiling was never there. It was an account that had stopped being managed actively. With new creative, new structure and new campaigns, it started growing straight away.

For founders

What it means for a founder

A steady ROAS can hide a stalled account. If no new creative has gone in for 8 weeks, you are not stable. You are coasting.

Market to the customers you already have. Win-back, cross-sell and loyalty campaigns added ₹6L here in month 1, before we had touched cold acquisition.

Do not switch off a winning campaign to restructure. Build the new campaigns beside it.

Put creative refresh on a calendar. Here it was at least 6 new ads every 2 weeks.

Questions

Questions founders ask

What did the existing-customer campaigns return?

Win-back ran at 8.2x ROAS in week 1, cross-sell at 4.4x and loyalty repurchase at 6.1x. Together they added ₹6L in month 1.

How often was creative refreshed?

At least 6 new creatives every 2 weeks, which kept frequency on any single ad below 3.0.
