Context

Where the brand stood

An established ethnic wear brand selling kurtis, co-ord sets and festive collections. It had been in business for 3 years, had an active customer base, and was doing ₹18L a month when the founder came to us.

The brand was not struggling. It was growing slowly. At that pace, ₹1Cr a month was 3 more years away. The founder wanted it in 6 months. We told her we could do it in 5.

Problem

What was holding it back

Going from ₹18L to ₹1Cr is not a budget problem. It is not spend 5x more and make 5x more. At this scale the hard parts are creative fatigue, audience saturation and holding ROAS as budgets rise.

At ₹5L a month in ad spend, the audience pool is big enough that fatigue is manageable. At ₹22L a month, you reach the same people far more often, and if the creative does not refresh, ROAS falls apart. The job was a system that could make enough creative to carry high spend.

What we did

What we changed

  1. Keep what worked, rebuild the rest

The account had 4 campaigns and a pixel with 14 months of history and several thousand purchasers. We kept that data and rebuilt the structure: cold lookalikes and interests at the top, engagers and video viewers in the middle, product page visitors and cart abandoners at the bottom. Past purchasers were excluded from cold.

  2. Frequency as the alarm

In month 1 we made 14 new creatives: look books, collection videos, flat-lay carousels and single product ads. Any ad set that went above a frequency of 3.5 got new creatives straight away.

  3. Scale 30% a month

From month 2, budgets went up 30% each month, and fresh creative went in at least every 2 weeks so the bigger spend never ran on tired ads.

  4. One campaign per festival

Navratri, Diwali and wedding season each got their own campaign with creative and messaging made for the occasion. Navratri alone drove ₹7.2L in 11 days at 5.8x ROAS.

  5. A new creative wave for the last push

The move from ₹78L to ₹1Cr needed more budget and fresh creative. We made 20 new creatives in month 4, with different hooks for first-time and repeat buyers, and ran Advantage+ Shopping campaigns alongside the manual structure.

The numbers

How to read these numbers

The chart is monthly revenue: ₹18L at the start, then ₹27L in month 1, ₹41L in month 2, ₹58L in month 3, ₹78L in month 4 and ₹1,00,40,000 in month 5.

In month 5 the account spent ₹22.7L at a 4.4x ROAS, with 6,820 orders at a cost per purchase of ₹333. Total revenue across the 5 months was over ₹3Cr, and ROAS held above 4x the entire way.

Result

Where it ended up

Monthly revenue went from ₹18L to ₹1Cr in 5 months, from Meta ads alone. The founder had asked for 6 months. We got there a month early.

Month 1 was not dramatic at ₹27L. It proved the structure worked and showed us the top 4 creative formats to build on.

For founders

What it means for a founder

At high spend, your creative supply matters more than your campaign structure. Before you raise budgets, make sure you can make new ads fast enough to keep up.

Treat frequency as a trigger, not a report. Pick a number and replace creative the day an ad set crosses it.

Festivals deserve their own campaigns. Festive buyers know what they need, so speak to the occasion.

Do not throw away pixel history when you restructure. Keep the data, change the structure.
