Context

Where the brand stood

A women's fashion brand with a strong product line: co-ord sets, kurtis, casual western wear and fusion styles, priced between ₹799 and ₹2,499. It had been running Meta ads for 7 months before we came in, on an account the team had built themselves from YouTube tutorials and trial and error.

Revenue had been stuck between ₹7L and ₹9L a month for four months in a row.

Problem

What was holding it back

Every month ran the same cycle. They raised the budget and ROAS dropped. They pulled it back and revenue dropped. The founder was sure the problem was budget.

When we got into the account, the first thing we saw was the creative. One hero ad had been running for 19 weeks at a frequency of 6.2. The average person in their audience had seen the same ad six times.

What we did

What we changed

  1. Audit before touching anything

We spent 3 days on the account first. We found 3 campaigns running the same creative against overlapping audiences, no retargeting at all, no creative testing, and a website with no urgency, no size guide and a checkout 4 steps too long for mobile buyers.

  2. Stop the bleeding in week 1

We paused the 19-week-old ad, rebuilt the 3 overlapping campaigns into a clean 3-tier funnel with exclusions at each stage, and added retargeting for the last 14 days of product page viewers. The founder fixed checkout the same weekend. ROAS went from 2.3 to 3.1 within 5 days, with no new creative.

  3. A new creative brief

We kept the brand's content team and gave them one rule: a clear hook in the first 2 seconds and a clear reason to buy in the caption. In month 1 we tested 18 new creatives across 4 formats. Look book carousels won on ROAS, and offer-led statics drove volume at a lower AOV, so we scaled both.

  4. Lookalikes and win-back

With 7 months of pixel history, we built 3 purchaser lookalikes and ran them against interest audiences. A separate win-back campaign went to 2,200 past customers who had not bought in over 60 days, and ran at 6.8x ROAS.

  5. Fresh creatives every 2 weeks

New creatives went in every 2 weeks. Underperformers were cut and winners were scaled, the core of our Recovery Loop. That is what kept ROAS above 5x across all three months.

The numbers

How to read these numbers

The chart starts at ₹8L, the monthly revenue when we took over. Month 1 closed at ₹17L on ₹3.4L of ad spend. Month 2 did ₹28L on ₹5.6L. Month 3 did ₹41.2L on ₹8.04L.

ROAS was 5.0x in month 1, 5.0x in month 2 and 5.1x in month 3, so it held while spend rose. Cost per purchase in month 3 was ₹259.

Result

Where it ended up

In 3 months monthly revenue went from ₹8L to ₹41.2L, which we published as a 5.1x increase. The plateau they had been stuck at for 4 months broke in week 1.

Not because we spent more. The account structure, the creative and the checkout were all fixed at the same time.

For founders

What it means for a founder

If raising the budget drops your ROAS, the budget is not the problem. Check frequency and how long your best ad has been running.

Campaigns that share a creative and an audience bid against each other. Separate them before you scale.

Your past customers are an audience. Here a win-back campaign to 2,200 lapsed buyers ran at 6.8x ROAS.

Fix the website alongside the ads. A long mobile checkout loses what good ads bring in.
