Context
Where the brand stood
This was a new ethnic wear fashion brand. We onboarded it and launched it from scratch.
Om shared the story on LinkedIn on 10 May 2025, the day the brand stopped working with us. He opened with: lost a client today, because we performed too well.
Problem
What was holding it back
Month 1 ended at 1 ROAS: every rupee spent on ads came back as a rupee of revenue. Breakeven, and a fair place for a launch from scratch to start.
The bigger problem showed up in month 3, and it was not in the ads. Orders came in faster than the brand's team could fulfil them.
What we did
What we changed
Launched from scratch
We launched the brand from scratch in month 1 and got it to breakeven, 1 ROAS.
Scaled fast in month 2
In month 2 we scaled fast. ROAS went to 4 and orders flooded in.
Hit the fulfilment wall
In month 3 the client had to pause. Their team could not keep up with fulfilment. They did not leave over poor performance.
The numbers
How to read these numbers
The chart has two bars. Month 1 was 1 ROAS, which is breakeven: ad spend came back as the same amount in revenue. Month 2 was 4 ROAS: each rupee of ad spend brought back four in revenue.
There is no bar for month 3. The client paused, so there is no month 3 figure.
Result
Where it ended up
By month 2 the brand was at 4 ROAS and orders were coming in fast. In month 3 it paused because its team could not keep up with fulfilment.
The brand did not stop because the ads failed. It stopped because the results came in faster than the team could handle.
For founders
What it means for a founder
Scaling is not just about ads. It is about being ready, in operations, for the growth the ads bring.
Before you scale ad spend, ask whether your fulfilment can take the orders good ads bring. This brand went from 1 ROAS to 4 ROAS in a month, and its team could not keep pace.
A pause in month 3 meant stopping just as the ads had started to work. Get operations ready first, then scale.
That is why we look past the ads. The work is building a brand that is ready to scale, and can keep scaling.
Questions
Questions founders ask
Why did the client stop if the ads were working?+
Their team could not keep up with fulfilment. The results came in faster than they could handle, so they paused in month 3.
